Washing the diapers in very hard, calcareous water can make them stiff and hard over time. However, there are a few tricks to make the diapers soft again.
1. Kneading: just knead the diapers vigorously after drying. They will become soft again.
2. Vinegar/Lemon acid as a fabric softener substitute: Simply add 1 tablespoon of vinegar or about 50ml of lemon acid-water mixture (Per liter of water, just under six tablespoons of lemon acid are enough) to the fabric softener compartment of your washing machine.
3. Descaling agent: if you have very calcareous water, it may also help to use descaling powder, like the one from Denkmit (DM). You can adjust the amounts individually.
4. If you have a dryer, you can dry the cotton products there after washing. The movement breaks the lime bridges and the diapers are nice and soft.
